Context
A fast-growing beverage brand in the natural and specialty retail space had been in the market for five years, expanding from a small regional operation into a multi-channel business. Its portfolio included multiple core SKUs and seasonal offerings, all supported by cut and stack labels.
As volumes increased, the brand began to experience strain in day-to-day execution. Production schedules required more manual coordination, confirmations took longer, and capacity planning became harder to predict. At the same time, the brand was preparing to expand into independent retailers and regional grocery chains, while laying the groundwork for future national distribution.
Staying with the current supplier carried growing risk. Changing suppliers introduced uncertainty.
Challenge
Since the brand managed a complex portfolio of multiple SKUs with frequent changeovers and tight production schedules, any disruption in labeling could delay shipments, weaken shelf presence, and strain retailer relationships.
The challenge was to transition to Moquin as a new supplier without interrupting operations, while maintaining consistent color, materials, and availability across all SKUs. Likewise, clear, reliable communication was essential to keep production on track and give the brand confidence throughout the process.
Most importantly, the finished labels needed to remain visually consistent so that retailers and customers would never notice the supplier transition happening behind the scenes.
Approach
The transition began with a detailed review of the brand’s existing artwork and specifications. Our team created digital PDF proofs to confirm layout, content, and technical requirements, followed by physical color proofs to validate accuracy and consistency before production.
Given the brand’s past challenges, we offered the opportunity for an in-person press check at our facility. This allowed the brand to review color, materials, and print quality directly on press, ask questions in real time, and approve production with full confidence before scaling
As part of our standard operating model, we maintain paper inventories that support approximately two months of production for core SKUs. This ensured material availability, reduced exposure to supply chain disruptions, and allowed production to remain stable as volumes increased.
Throughout the process, our team maintained consistent communication, providing clear timelines, proactive updates, and transparent reporting to keep all stakeholders aligned.
Outcome
The brand reported that the transition process exceeded their expectations due to the many opportunities they had to be involved and provide feedback throughout. The result was a transition completed without missed shipments, visual inconsistencies, or supply interruptions.
The brand was able to continue pursuing its goal of expanding into independent retailers and regional grocery chains. They felt confident pitching their brand and were accepted into these new markets. Existing SKUs remained consistent on the shelf, and there was no negative feedback from consumers.
Internally, the brand gained greater confidence in its packaging operations and improved readiness for future growth.
